Case Study: Codebase Modernization to Next.js, 10K+ Users

Case Study: Scaling Next.js to 10K+ Daily Users, Minimal Ops

Six months ago, we inherited a brittle marketing monolith: mixed PHP templates, jQuery riddled widgets, and a CMS that stalled on every cache flush. The mandate was ruthless-triple traffic, slash costs, and add AI-driven support-without building an ops team.

Codebase modernization to Next.js

We used a strangler-fig approach: stand up a Next.js app alongside legacy, proxy by route, and retire pages weekly. A TurboRepo split UI, API, and shared libs. The App Router let us adopt server components, co-locate data, and stream HTML for above-the-fold speed.

  • Audit routes and map data needs; convert the noisiest pages first to prove latency and SEO gains.
  • Replace jQuery widgets with server components plus small client islands; hydrate only where interactions exist.
  • Adopt Image Optimization and edge caching; static assets moved to a global CDN with immutable hashes.
  • Incremental Static Regeneration for long-tail pages; keep hero flows on SSR with fine-grained revalidation.
  • Consolidate APIs into Next.js route handlers; wrap legacy services behind typed adapters and retries.
  • Ship observability from day one: OpenTelemetry traces, structured logs, and p95 synthetic checks.

Within four sprints, 80% of traffic hit Next.js. TTFB dropped from 780 ms to 210 ms, CLS stabilized, and Lighthouse jumped to consistent 95+. Organic impressions rose 22% without new content simply from crawlable, fast pages.

Architecture choices that kept ops tiny

  • Single owner: Vercel for hosting, CI/CD, previews, and rollbacks; one Git push equals deploy.
  • Serverless for bursty tasks; Node runtime for API integrations that need TCP and longer timeouts.
  • Edge runtime for auth and A/B routing; JSON Web Tokens with per-route middleware.
  • Redis-backed cache keys tied to fetch; optimistic revalidation after writes.
  • Feature flags via ConfigCat; kill switches guarded risky rollouts.
  • Dashboards: Vercel Analytics, custom Prometheus, and trace navigation in Grafana.

Enterprise chatbot development, embedded

We added a support chatbot to deflect tickets without degrading brand tone. Content came from product docs, release notes, and resolved Zendesk tickets-indexed nightly.

  • RAG pipeline: Markdown scraped, cleaned, chunked with semantic headings, embedded into a vector store.
  • Guardrails: profanity filter, PII redaction, domain allow-lists, and refusal policies.
  • Prompting: role templates per audience; brand style sheet enforced via output parsers.
  • Handover: confidence below 0.6 triggers a warm transfer with summarized context to agents.

LLM orchestration and observability

We orchestrated tools with a lightweight agent: search, order lookup, and knowledge retrieval. Each step emitted OpenTelemetry spans with token counts, model, and cost. Failures triggered deterministic fallbacks, not retries forever.

  • Tracing: span links tie user session, vector query, and model response; one click from page view to LLM decision.
  • Budgets: per-request token ceilings; long replies stream while summaries compress memory.
  • Evaluation: weekly golden set scores factuality and tone; drift alerts gated model updates.

Outcomes

  • 10K+ daily users at p95 210 ms; uptime 99.96% with zero on-call rotations added.
  • Infra cost under $400/month, including vector DB and monitoring; CDN egress dominated.
  • Chatbot deflected 28% of tickets and improved self-serve conversion by 11%.
  • Marketing velocity doubled: same team shipped 53 releases in quarter, mostly with preview links.

What we’d change next

  • Default WebP and AVIF from day one; we left 12% bandwidth on the table early.
  • Per-route runtime selection; a few pages should have stayed Node for library compatibility.
  • More aggressive streaming on product pages; it boosted LCP on experiments but shipped late.
  • Background document ingestion with CRC checks; initial runs retried too much.

Implementation checklist

  • Set KPIs: p95 latency, crawl budget, conversion, deflection rate, cost per session.
  • Stand up Next.js with strict TypeScript, ESLint, and CI on previews; keep trunk green.
  • Pick hosting that collapses ops: Vercel or similar, plus managed Redis and vector DB.
  • Instrument OpenTelemetry; export traces and logs before first feature ships.
  • Design Enterprise chatbot development early; align tone, guardrails, and handover SLAs.
  • Plan LLM orchestration and observability with budgets, tests, and redaction.

Security and governance

Enterprise guardrails mattered as much as speed. We enforced SSO with SCIM provisioning, rotated secrets via managed KMS, and isolated chatbot credentials behind per-tenant service accounts. Rate limits bound costly LLM calls by organization and user. Every response stored a minimal, redacted audit record with trace IDs for discovery. Data retention defaulted to 30 days, opt-down per region. Pen tests focused on prompt injection and SSRF, with regressions wired into CI and quarterly chaos drills.
