CTO Advisory Playbook: From MVP to Production-Grade in 90 Days

CTO Advisory Playbook: From MVP to Production-Grade in 90 Days

Speed without collapse is a discipline. This playbook compresses decision-making, de-risks delivery, and turns a rough MVP into a dependable system in three focused sprints. It is opinionated, measurable, and tuned for enterprise buyers, regulated domains, and AI-heavy workloads.

Days 0-7: Diagnose, decide, design

  • Clarify value: one killer use case, one metric that proves it (activation, time-to-answer, or clinical task completion).
  • Architecture sketch: pick a boring backbone-Postgres, a message bus, stateless services. Cloud: pick one. IaC from day one.
  • Guardrails: define privacy model, data residency, RBAC, SSO (SAML/OIDC), and audit requirements upfront.
  • Delivery rhythm: daily decision log, two-week milestones, DORA baselines, and a single RACI.

Days 8-30: Build the steel frame

  • Platform: mono-repo with isolated modules. Backend in TypeScript/Node or Go; frontend in Next.js; API via OpenAPI-first.
  • CI/CD: trunk-based, preview environments per PR, automated migrations, quality gates (SAST, unit threshold, license scan).
  • Observability: structured logs, golden signals, and trace IDs across services. Budget SLOs early.
  • Data: start with Postgres; add a vector index (pgvector or Pinecone) only if the query demands it.

Days 31-60: Ship features, integrate, iterate

  • Customer-in-the-loop: weekly usability sessions; cut scope aggressively that does not move the north-star metric.
  • Security-first defaults: encrypted secrets, short-lived tokens, signed URLs, and per-tenant isolation via row-level security.
  • Performance: load test the critical path; enforce p95 budgets; implement backpressure and idempotency.
  • Documentation: decision records, runbooks, and API examples in the repo.

Days 61-90: Harden and launch

  • Game days: fail a dependency on purpose; rehearse rollback. Verify RTO/RPO and smoke tests.
  • Cost and scale: right-size instances, batch jobs off-peak, cache reads with TTL discipline.
  • Compliance: map controls to SOC 2; for HIPAA, sign BAAs, restrict PHI flows, enable immutable audit logs.
  • Launch plan: feature flags, phased rollout, on-call rotation, and crisp SLAs.

Healthcare web application development track

Healthcare moves at the speed of trust. Bake compliance into your design, not your backlog. Use SMART on FHIR for EHR integration, map patient data with FHIR resources, and broker auth via OAuth2 with granular scopes. Keep PHI in a segregated data plane; never send identifiers to third-party services without a BAA. For clinical workflows, model states explicitly (ordered, resulted, reviewed). Add decision support through explainable rules before ML. For analytics, de-identify at the edge and apply tokenization. Pen-test with healthcare threat models: ePHI exfiltration, improper access, and audit tampering. Finally, prove value with clinician-centered metrics: charting time saved, readmission risk stratification accuracy, or scheduling throughput.

Retrieval augmented generation consulting track

RAG succeeds when retrieval beats hallucination. Start with corpus hygiene: chunking tuned to semantics, deduplication, and metadata policy. Choose a vector store that fits your workload: Postgres with pgvector for transactional locality; Pinecone or Milvus for massive recall. Embed with multilingual models if your users span regions. Add hybrid search (BM25 + dense). Implement prompt templates with system-level guardrails, PII redaction, and source-citation. Create an evaluation harness: golden Q&A pairs, factuality scores, and regression gates in CI. Cache generation outputs with TTL and cache keys that include user permissions. For safety, add prompt injection filters and contract tests against jailbreak corpora. Expose an /explain endpoint that returns top-k sources and chunk boundaries to build user trust.

Cross-platform mobile app development track

Deliver mobile value without doubling the team. Prefer a shared core with platform-native edges: Flutter for high-fidelity UI or React Native with native modules for device-specific features. Keep business logic in a clean layer; sync via GraphQL or REST with offline-first stores (SQLite or ObjectBox). Automate builds with Fastlane, run device farms, and gate releases with crash-free and p95 interaction budgets. Respect mobile privacy: minimize background access, encrypt local data, and provide transparent consent flows. For enterprise SSO, integrate AppAuth and managed configuration. Instrument analytics that matter: retention cohorts, feature adoption, and funnel drop-offs.

Operating cadence and governance

Weekly: metric reviews and risk burndown. Biweekly: release trains. Monthly: architecture runway and cost posture. Keep decisions reversible by default; reserve heavyweight ceremonies for one-way doors. Publish a living service catalog with owners, SLOs, and runbooks. Tie compensation and roadmap to outcome metrics, not ticket counts.
