CTO Advisory Playbook: From MVP to Production in 90 Days/

CTO Advisory Playbook: From MVP to Production in 90 Days
Speed without rigor is a liability. The following 90-day playbook compresses decision-making, codifies engineering guardrails, and takes an MVP to production-grade with predictable quality. It centers on three execution pillars: cross-browser responsive front-end engineering, authentication and authorization implementation, and MLOps consulting and deployment-all under a pragmatic, measurable delivery cadence.
Days 0-7: Establish guardrails and metrics
- Define business KPIs tied to technical SLOs: time-to-interaction, p95 API latency, conversion uplift, and cost per successful transaction.
- Lock nonfunctionals: browser support matrix, mobile-first constraints, data residency, encryption standards, and incident response SLAs.
- Create a release map: weekly increments, feature flags for every net-new capability, and a rollback-in-one-click mandate.
- Data taxonomy: classify PII, PCI, and telemetry; define data contracts between services and analytics.
- Environment strategy: ephemeral preview environments per PR; production parity enforced via IaC.
Days 8-30: Architecture sprints and enabling foundations
Front-end: Treat the UI as a contract. Cross-browser responsive front-end engineering is not a CSS afterthought-it’s deterministic risk management. Ship a design system with tokenized spacing, color, and typography. Use container queries with graceful fallbacks; prefer CSS grid with progressive enhancement for legacy browsers. Automate a device lab with Playwright and BrowserStack; block merges on visual diffs, Lighthouse CI budgets (TTI, CLS, LCP), and WCAG 2.2 AA checks. Enforce API schemas with typed clients and contract tests; never couple UI state to transport formats.

Identity: Authentication and authorization implementation starts with OIDC/OAuth2 and short-lived tokens. Rotate signing keys, add device-bound credentials (WebAuthn where viable), and separate authentication from policy. Use RBAC for simplicity in sprint one, then layer ABAC with contextual signals (org, geography, risk score). Centralize secrets via Vault; push session data to edge when feasible for latency, while maintaining server-centric invalidation.

Data and ML: For MLOps consulting and deployment, start with the source-of-truth pipeline. Capture raw events immutably (CDC or append-only logs). Standardize features in a registry (e.g., Feast), track lineage, and version models and data with MLflow. Package models (ONNX where appropriate) behind stable gRPC/HTTP contracts. Define deployment patterns early: shadow traffic for week one, canary with automatic rollback thereafter. Add drift monitors on features and performance, alerting to both degradation and silent failure.
Days 31-60: Hardening, scale patterns, and observability
- Observability: OpenTelemetry everywhere; distributed tracing with exemplar propagation from UI to DB. Golden signals (latency, errors, traffic, saturation) with p90/p95/p99 views.
- Security: STRIDE-based threat modeling; WAF and bot management; per-endpoint rate limits; secret scanning in CI; SBOM generation and vulnerability gates.
- Reliability: SLOs with error budgets; implement idempotency keys for writes; back-pressure and circuit breakers; queued outboxes for cross-service consistency.
- Testing: Contract tests between services, chaos injection for critical dependencies, and blue/green rehearsals weekly.
- Data quality: Schema enforcement, Great Expectations checks, and explainability reports integrated into CI for regulated models.
Days 61-90: Readiness, economics, and launch
- Performance and scale: Load-test to 2x expected peak, validate memory and GC behavior, and confirm browser FPS stability under adverse network conditions.
- Operational playbooks: Incident runbooks, on-call rotations, and failure drills. Automate snapshot restores and cross-region cutovers.
- Governance: Access reviews, audit logs, retention policies, DLP, and data deletion workflows.
- Cost guardrails: Unit economics by feature; budgets at namespace and team levels; autoscaling tied to SLO, not CPU alone.
- Launch plan: Feature flags for phased rollout, comms plan, and a 7-day change freeze post go-live except for break-glass patches.
Case patterns from the field
- B2B SaaS UI volatility: A sales-critical table collapsed on Safari iOS. Progressive enhancement with container queries and a computed grid fallback stabilized rendering; support tickets dropped 23%, and CLS improved by 41% without redesigning.
- Fintech auth sprawl: Fragmented role checks created audit gaps. Centralizing policy in OPA with decoupled enforcement reduced critical auth bugs to near-zero and cut compliance review time by 35%.
- Retail ML replatform: Models lived in notebooks with manual pushes. Packaging with MLflow, adding feature store governance, and canarying model releases slashed inference latency 37% and trimmed infra spend 18% through autoscaled GPU pools.
Tooling blueprint that won’t paint you into a corner
- Front-end: TypeScript, component isolation in Storybook, Playwright for e2e, Lighthouse CI, bundle analysis gates, and CSP with strict-dynamic minimized.
- Identity: Managed IdP (Auth0/Keycloak), short-lived JWTs, token binding, fine-grained authorization via OPA or Cedar, secrets in Vault, SCIM for user lifecycle.
- MLOps: MLflow, Feast, Evidently for drift, Great Expectations, Kubeflow or SageMaker, and reproducible builds with pinned containers.
- Platform: Terraform, Kubernetes, ArgoCD, OpenTelemetry, Prometheus/Grafana, and Cloudflare for edge security and caching.
Execution checklist and anti-patterns
- Ship behind flags; run trunk-based development with short-lived branches.
- Budget testing time equal to build time; flaky tests block releases until fixed.
- Avoid mixing auth logic in UI code; call a policy service instead.
- Do not skip browser matrices; emulate devices and test on real hardware weekly.
- Avoid notebook-to-prod jumps; require model contracts and replayable datasets.
- Refuse “temporary” secrets in code; enforce pre-commit hooks and scanners.
If your team needs specialized lift to execute at this pace, slashdev.io provides vetted remote engineers and seasoned software agency leadership to turn the playbook into shipped, measurable outcomes-without compromising quality or velocity.
