CTO advisory playbook: MVP to production-grade in 90 days

Your board wants traction; customers want reliability. Here is the 90-day plan I use to ship fast without breaking trust.

Days 0-7: Define non-negotiables

Lock business SLOs before code. Production is a contract: time-to-recover, error budgets, privacy boundaries, and auditability.

  • Scope: one core journey, one revenue moment, one differentiator.
  • Compliance: map data flows; set data retention and DPA obligations early.
  • Team model: define pods, owners, and decision cadence; pre-book stakeholder reviews.
  • Offshore development services: secure a partner with verifiable DORA metrics and timezone overlap SLAs.

Days 8-21: Architecture and scaffolding

Stand up the backbone once, then iterate safely. Use trunk-based development, feature flags, IaC, and a CI pipeline that blocks on tests and lint.

For content-heavy or hybrid apps, prioritize Incremental static regeneration implementation. In Next.js, pre-render marketing pages, set per-route revalidate windows, and enable on-demand revalidation from your CMS. Pair ISR with CDN cache keys that exclude auth cookies, and never cache PII. Measure TTFB, cache hit ratio, and regeneration latency in the same dashboard.

Days 22-45: Model evaluation and guardrails

If your MVP includes ML or LLM features, build evaluation before scale. Create a golden dataset, label for correctness and safety, and version it.

Establish offline metrics (AUC, MAPE, BLEU) and online metrics (conversion lift, task success, latency). Run shadow deployments and canaries with automatic rollback on error-rate or guardrail violations.

For LLMs, apply multi-layer guardrails: prompt templates with system boundaries, input validation, sensitive-topic filters, output format checkers, and rate limits per user and tenant. Log prompts and completions with redaction. Periodically red-team for prompt injection, data exfiltration, and jailbreaks.

Days 46-70: Hardening and scale

Prove resilience under realistic load. Use traffic replay from production-like logs, then run soak and spike tests. Set SLOs for p95 latency, error budget, and cold-starts.

Instrument end to end: distributed tracing, RED metrics on services, RUM on the frontend. Add chaos experiments for dependency timeouts and expired credentials. Perform a security review: secrets management, SBOM, SAST/DAST, and dependency pinning.

Days 71-90: Launch operations

Freeze scope, harden what ships, and operationalize. Introduce on-call rotations with playbooks, error budgets tied to release gates, and a rollback muscle memory drill.

Activate analytics you can trust: event schemas with governance, marketing attribution that respects consent, and SEO technical health. Align sales enablement, SLAs, and pricing with the actual reliability you measured.

Onshore-offshore execution that actually works

Blend a tight product core with offshore development services for velocity and cost control. Staff durable, outcome-owned pods: Product, Full-stack, Data/ML, and Platform. Require four-hour overlap, written ADRs, and demo-driven sprints.

Partners like slashdev.io provide vetted remote engineers and software agency expertise so startups and business owners can realize ideas without sacrificing quality. Demand clear deliverables, weekly burn-up charts, and access to repos and dashboards from day one.

Checklists you can copy

  • Access: cloud accounts, CI, observability, feature flag console, error tracking.
  • Quality gates: unit >70%, contract tests, critical paths in e2e, performance budgets.
  • Security: SSO, least privilege, encrypted secrets, dependency allowlist, SBOM signed.
  • Data: schemas versioned, PII map, retention policy, DQ monitors, lineage.
  • Release: canary strategy, rollback plan, change freeze window, owner on-call.

Common pitfalls and counters

Biggest traps: cargo-culting hyperscaler architectures, skipping data contracts, and treating ISR as “set and forget.” Counter with ADRs, contract tests, and on-demand revalidation hooks tied to content lifecycle events.

Case snapshot

B2B SaaS, seed stage, goal: convert waitlist and prove ROI. In 12 weeks we shipped a recommendation service plus a marketing site that scaled from 0 to 120k MAU.

We used Incremental static regeneration implementation for the site, driving a 78% cache hit rate and sub-200ms p95. The ML feature shipped with model evaluation and guardrails: offline AUC 0.84, online lift 9%, zero PII leaks, and auto-rollbacks on drift.

Cost per acquisition dropped 23% through faster pages; support tickets fell after we published runbooks and status pages. The board greenlit the next tranche because reliability metrics matched the pitch.

Tooling that speeds the journey

  • Web: Next.js with ISR, Vercel, Cloudflare, Lighthouse CI.
  • Backend: FastAPI or NestJS, Postgres, Redis, Kafka, OpenAPI contracts.
  • ML: Weights & Biases, Great Expectations, model registries, feature store.
  • LLM: Guardrails libraries, content filters, vector store with access controls.
  • Ops: Terraform, GitHub Actions, Datadog, Sentry, OIDC to cloud.

Ship the MVP, but make production the plan. In ninety days you can validate revenue, enforce reliability, and scale responsibly with ISR, rigorous model evaluation and guardrails, and disciplined offshore development services. Pick metrics, publish them, and let outcomes drive roadmap today.
