E-commerce website dev with Next.js: 10K Users, Minimal Ops

Scaling a Next.js Commerce to 10K+ Daily Users, Minimal Ops

Context and goals

We scaled an e-commerce storefront from prototype to 10K+ daily users in six weeks with two engineers, 99.96% uptime, and sub $800 monthly infrastructure. This case study focuses on e-commerce website development with Next.js, fair and transparent engineering rates, and a CI/CD pipeline setup and automation approach that kept operations intentionally tiny.

The client, an established wholesale brand, needed a direct-to-consumer launch that preserved enterprise discipline: strict SLAs, SEO growth, and the ability to add channels fast. We prioritized Lighthouse scores, deterministic deployments, and a data model ready for promotions, bundles, and regional catalogs.

Architecture decisions that reduced ops

We hosted on Vercel to lean into serverless and edge runtimes. Next.js 14 with the App Router and React Server Components minimized browser JavaScript while enabling streaming. Incremental Static Regeneration handled high-traffic product pages; server actions powered authenticated mutations. Edge Middleware localized currency and catalog by geo without adding server hops.

  • Database: PlanetScale MySQL with Prisma; branch-based schema changes mapped cleanly to preview deployments.
  • Cache: Upstash Redis for sessions, carts, and rate limits; micro TTLs for flash sale endpoints.
  • Search: Algolia for typo-tolerant product discovery; instant filters via server-side rendering of results.
  • Payments: Stripe with Idempotency-Key discipline; webhooks consumed via an edge-compatible queue worker.
  • Media: Next.js Image Optimization on Vercel; AVIF and responsive breakpoints validated in CI.
  • Auth: NextAuth with JWT, rotating secrets through Vercel Environments.

Background work stayed serverless: Vercel Cron revalidated ISR pages, synced inventory to Stripe, and warmed key category caches.

CI/CD pipeline setup and automation

Every pull request deployed a preview via Vercel. GitHub Actions enforced a hard gate: typecheck (tsc), ESLint, Vitest unit suites, and Playwright smoke tests against the preview URL. We added Lighthouse CI and a budget: LCP under 2.5s mobile, CLS under 0.1; failing budgets blocked merges.

Database changes shipped safely. Prisma migrations ran in a “shadow” PlanetScale branch on each PR; a reviewer approved a promote step that auto-ran preflight checks and queued a zero-downtime deploy. Canary releases used feature flags (Unleash) so business could validate a promotion engine with 5% traffic before full release.

Observability required zero on-call rotations. OpenTelemetry traces flowed to Honeycomb; Sentry captured frontend and API errors with commit SHA tagging; Logtail logged webhook payload diffs. A health endpoint fed back to Actions so a rollback could trigger automatically if p95 latency exceeded a threshold for five minutes.

Performance, caching, and data integrity

We rendered product listing pages with ISR at 60 seconds, product detail pages at 300 seconds, and promotions at 15 seconds during campaigns. Server Components pulled exact fields to cut overfetch; cart endpoints stayed dynamic but leaned on Redis-backed sessions to avoid cold starts. Search results streamed in 200-400ms globally via edge caching of query envelopes, while policies ensured no PII touched the cache layer.

Data integrity hinged on idempotent webhooks, outbox tables for inventory, and per-request correlation IDs. A three-step saga orchestrated order placement: authorize, reserve inventory, finalize and capture. If any step failed, compensations ran automatically, and telemetry flagged anomalies for postmortems.

Costs and fair, transparent rates

Infrastructure stayed predictable: Vercel Pro plus usage ($150-$300), PlanetScale Scaler ($29-$200), Upstash Redis ($0-$50), Algolia ($100-$200), Sentry/Honeycomb free-to-growth tiers. Total landed between $450 and $900 per month at 10K-15K daily users.

Delivery followed fair and transparent engineering rates. Two senior engineers at $95/hr each, timeboxed to 60 hours per week combined, weekly demos, public burndown, written acceptance criteria, and a shared ROI tracker tying features to revenue or cost savings. That visibility kept scope disciplined and helped the CFO defend spend. For teams needing vetted talent fast, slashdev.io offers remote engineers and agency expertise with clear rate cards and strong delivery management.

Results and what moved the needle

  • Speed: p95 TTFB 140ms on cached pages; LCP 1.7s median mobile; 100/100 accessibility.
  • Revenue: +18% conversion versus the legacy stack; AOV up 6% after smarter bundles.
  • SEO: Organic sessions +35% in 30 days; structured data shipped day one.
  • Ops: Under two hours per week after launch; zero nighttime pages; rollbacks in under two minutes.

The most leveraged choices were server components, strict cache strategy with ISR and Redis, and CI budgets that blocked regressions automatically.

Actionable checklist you can copy

  • Adopt Next.js App Router and Server Components; limit client JS to interactions.
  • Stand up GitHub Actions with typecheck, tests, Lighthouse budgets, and preview gating.
  • Make database changes safe: branch-based migrations and promote gates.
  • Instrument OTel traces and Sentry; tie an automated rollback to latency SLOs.
