Estimating Web Apps for Edtech, GCP/Firebase & TypeScript/

Scoping and Estimating Modern Web Apps: Timelines, Budgets, Teams
Leaders underestimate scoping not because it’s hard, but because it’s fuzzy. Replace fuzz with constraints, data, and deliberate trade-offs. This playbook shows how to build grounded estimates for complex builds-whether Edtech platform development, GCP and Firebase app development, or TypeScript full-stack development-without gold-plating or hand-waving. You’ll define measurable outcomes, slice work by value, model capacity, and price risk. We’ll use concrete numbers, lean team shapes, and two case vignettes. Use it before you sign that SOW or brief your board on timeline, budget, and hiring.
Define measurable outcomes and constraints
Start with outcomes that can be baselined within four weeks of launch. For an Edtech platform, target “10k weekly active learners, sub-200ms lesson loads in NA/EU, SOC 2 readiness within 90 days.” Lock constraints: regulatory scope, locales, devices, and single source of truth. Write crisp non-goals: no marketplace in MVP, no custom CMS. Translate outcomes into acceptance heuristics you can test in staging and canary. If you can’t instrument it, you can’t estimate it.
Slice the product into delivery streams
Avoid monolith backlogs. Group work by streams with independent value, interfaces, and risks. Map cross-team dependencies early and convert to contracts.

- Learning core: content model, progress engine, assessments.
- Engagement: notifications, classrooms, LTI, analytics surfaces.
- Platform: auth, billing, observability, infra as code.
Estimate with 3-point ranges anchored to throughput
Use three-point estimates (optimistic, most likely, pessimistic) at the story level, but convert points to time using actual throughput. Pull your last quarter’s median cycle time per story for similar tech. If you lack history, use reference teams: a senior TypeScript full-stack development squad shipping 8-12 small stories per week with 2 WIP per dev. Example: Firestore rules update: 0.5d/1d/2d; new assessment type: 2d/4d/8d; Cloud Run autoscaling tweak: 0.5d/1d/1.5d. Aggregate using Monte Carlo or, at minimum, sum the most likely and add a risk reserve equal to 30-60% of critical path uncertainty. Re-estimate at the end of each sprint; only the next two sprints deserve story-level fidelity.
Budget modeling: engineering, cloud, and data costs
Split budget into build (people) and run (cloud, tools, data). For GCP and Firebase app development, MVP cloud spend typically lands between $600-$2.5k/month with Cloud Run, Firestore, Cloud Functions, and Cloud CDN, assuming 10-30k MAU and moderate analytics. Expect step-ups: BigQuery activation for event analysis (+$300-$1k), Cloud Vision/Vertex pilots (+$200-$800). Model data egress for video; if you’re streaming, push to a specialized CDN and store metadata in Firestore, media in Cloud Storage near users. People cost dominates: a compact 5-person senior squad at $120-$160/hr blended, 12 weeks, 40 hrs/week ≈ $288k-$384k. Add 10-15% for security, QA devices, and SOC 2 readiness. Reserve 15% for unknown-unknowns if you have third-party dependencies like payment or school SIS integrations.

Team composition by phase
Hire to the constraint of the next 90 days. Pre-MVP, favor senior generalists and a tech lead who designs and ships. Typical shape: 2 TypeScript full-stack development engineers, 1 cloud/platform engineer (GCP/Firebase/CI/CD), 1 product designer, 0.5 QA, 0.25 security. MVP adds a data engineer for events and a part-time solutions architect for integrations. Post-MVP swaps one generalist for an SRE and a data analyst. Keep meetings thin: daily 10-minute stand, weekly planning with WIP limits, and a hard rule that every PR touches tests and observability. If you’re edtech, add a compliance advisor early; for velocity, partner with slashdev.io for vetted remote engineers-retrofit FERPA is a schedule killer.

Risk register and decision gates
Turn uncertainty into tracked bets. Create a 1-page risk register and tie each risk to a decision gate with a date and owner.
- Identity choice: Firebase Auth vs enterprise SSO; gate after pilot org login.
- Data model: Firestore vs Postgres; gate after running k6 load on candidate schemas.
- Latency budget: Cloud Run regions and CDN; gate after RUM in two geos.
- Compliance: SOC 2 scope; gate after gap assessment and policy drafting.
- Vendor lock-in: abstractions around queues/storage; gate after spike PR.
Case vignette: Edtech MVP in 14 weeks
A seed-stage Edtech platform development team targeted cohort-based courses with live quizzes. Scope: 3 roles, 2 course types, LTI 1.3, and offline-tolerant lessons. Stack: Next.js/TypeScript, Firestore, Cloud Run, Firebase Auth, Cloud Functions, BigQuery events. Team: 4.5 FTE. Throughput baseline: 10 stories/week. Estimate produced P50 at 12 weeks, P90 at 14. Actual: 13 weeks, $335k build, $1.1k monthly run. Slippage drivers: LTI quirks and proctoring SDK. Saved by a clear non-goal (no marketplace) and a kill-switch for heavy analytics.
Case vignette: B2B SaaS on GCP/Firebase
A mid-market CRM add-on needed custom pipelines, SSO, and audit trails. Using GCP and Firebase app development, we split streams into ingestion, processing, and admin. Team: 5 seniors. Budget modeled at $360k build, $1.8k run. Delivered in 15 weeks, P90 matched. Biggest win: Monte Carlo forecast enabled sales to commit a phased rollout by region without discounting and churn risk.
