Next.js Case Study: 10K+ Users with Lean Ops in 10 Weeks

Case Study: Scaling a Next.js site to 10K+ daily users with minimal ops

We took a content-heavy marketing site and turned it into a gated product portal on Next.js, growing from beta to 10K+ daily users in ten weeks while keeping ops lean. Constraints were ruthless: two core engineers, one designer, shared PM, sub-$200/month infra, and zero after-hours pager duty. This is the playbook we used-and the mistakes we avoided.

Product discovery and MVP scoping that sticks

Our discovery sprint fused stakeholder interviews, analytics, and support transcripts into ruthlessly prioritized jobs-to-be-done. The handle: reduce time-to-value for first action: creating a workspace and importing data. We applied opportunity scoring, then locked scope behind explicit exit criteria. That rigor around Product discovery and MVP scoping saved downstream churn.

  • Three core stories: anonymous browse, frictionless signup, instant import from CSV and HubSpot.
  • Single north-star metric: Day-1 activation rate ≥ 45%; guardrail: p95 LCP ≤ 2.5s on 3G.
  • Deliberate non-goals: multi-region writes, custom theming, native mobile.
  • SEO requirement: keep SSR and clean routes to preserve existing rankings.

Architecture built to disappear

We shipped on Next.js 14 App Router, deployed to Vercel. Pages rendering static or server components by default, with Incremental Static Regeneration (ISR) and edge middleware handling auth and experiments. PlanetScale handled MySQL with branching; Upstash Redis backed sessions and rate limits; R2 stored uploads; Postmark sent mail. The goal: use managed primitives, not pets.

  • Cache-first RSC data fetching with revalidate tags; critical pages ISR at 60-300s with on-demand revalidation from webhooks.
  • Edge middleware for bot detection, geo-aware routing, and feature flags; AB decisions persisted via signed cookies.
  • Vercel Cron + background ISR queues processed imports; long tasks streamed progress through server actions.
  • OpenTelemetry traces piped to Sentry and Grafana Cloud; alerts page engineers, not wake them.
  • CI enforced performance budgets via Lighthouse CI and bundle-analyzer gates on p95 LCP and JS weight.

Claude Code workflow integration

We formalized AI in the engineering loop rather than sprinkling prompts. Claude Code workflow integration anchored each PR: a spec comment generated contract tests, then Claude proposed implementation diffs we edited-not blindly merged. For database migrations, it produced safety checklists and rollback scripts. Weekly, we ran repository-wide codemods to align patterns, with dry-run diffs and test coverage thresholds.

  • Spec to test to impl loops cut cycle time by 28% and reduced regressions.
  • “Red-team prompts” attacked auth and rate limits; we fixed three token-leak edges pre-launch.
  • Changelogs and release notes auto-summarized with links to traces and dashboards.
  • Bundle-size reporters flagged hydration hotspots; we split them into client components behind lazy boundaries.

Team model: managed drive, flexible bench

We adopted Gigster managed teams for governance, velocity tracking, and vendor accountability while retaining architecture ownership in-house. Their engagement manager ran weekly objectives, risk logs, and scope change control; our lead engineer kept the technical north star. For spikes and burst capacity, we tapped slashdev.io to add a senior Next.js engineer and a data integrator for the HubSpot importer-both remote, onboarded in a day.

  • Clear RACI: product and UX decisions in-house; delivery oversight via Gigster; specialty modules via slashdev.io.
  • One-week iterations, demo-driven acceptance, and a rolling three-sprint forecast tied to activation metric.
  • Quality gates owned by managed delivery; architecture guardrails owned by the core team.

Results and the levers that mattered

By week ten, traffic averaged 10.8K daily users. p95 LCP on mobile stabilized at 2.2s; TTFB averaged 110ms from the edge; error rate sat at 0.27%. Infra stayed under $180/month. Organic sessions rose 38% while preserving legacy rankings. Support tickets per 1K sessions dropped from 7.1 to 2.9, largely due to instant import and clearer flows.

  • Images: AVIF via next/image, responsive sizes, and CDN caching saved ~420KB per hero.
  • Interaction: islands architecture; no client JS for static marketing, client-only for dash widgets.
  • Data: read replicas for heavy analytics; writes funneled through server actions with idempotency keys.
  • Routing: route groups reduced cold paths; prefetch on viewport using IntersectionObserver.
  • SEO: sitemaps from ISR, canonical tags, and structured data yielded faster indexation.

Minimal-ops playbook you can copy

  • Start with ruthless scope: pick one activation your MVP moves, and make exit criteria testable.
  • Prefer edge + managed services; if a service needs pets, pick another.
  • Bake performance into CI; fail builds that bloat JS or degrade LCP.
  • Institutionalize AI: use Claude in PRs for tests, risk checks, and codemods-not as a novelty.
  • Blend Gigster managed teams for predictable delivery with a bench like slashdev.io for sharp, short bursts.
  • Log everything. Tie traces, releases, and user events into shared dashboards the business reads weekly.
